<div>004 改善的实质</div><div> </div><div> 管理人员眼中的员工，有三个层次：一，按照作业文件，做不对的；二，作业文件上写什么，能完全照做对的；三，即使作业文件上没写，也能做对做好的。</div><div> </div><div> 员工眼中的管理人员，也有三个层次：一，只会让我们按照文件作业的；二，能让我们明白为何文件规定我们这样做，教我们怎样做得好；三，除了以上，还教会我们思考如何才能做得更好。</div><div> </div><div> 如何才能将大家的期望完美统一？</div><div> </div><div> 都追求第三个层次。</div><div> </div><div> 怎样才能到达三个层次？</div><div> </div><div> 一，把简单的做好，熟能生巧；</div><div> </div><div> 二，多观察，勤思考，做到更好；</div><div> </div><div> 三，改善不合理的动作、方法和流程，提高效率，超越自己。</div><div> </div><div> 有些员工这样想：效率提高了，那我不是更累了？</div><div> </div><div> 其实不然。</div><div> </div><div> 让我们以冲切改善为例，来好好分析一下。</div><div> </div><div> 我们之前的操作是：待冲的板放在左边，冲好的板放在右边，作业时，向左转半身（1s），同时伸出左手拿板（0.6s），把板移动到自己前面（0.8s），90°转动调整好方向（1s），送入冲切区（0.5s），双手按启动键（0.5s），冲切（1s），拿板（0.8s），右转半身（1s），同时将冲好的板放在合格区（0.6s），时间共计：1+0.6+.8+1+.5+.5+1+.8+1+.6＝7.8s。一小时，我们可以冲切461次。</div><div> </div><div> </div><div> 来，让我们改善一下，把光电保护向机器方向移动10cm，再把启动键改造移动的两边，间距25cm～30cm，直接把待冲的板放在操作者的正前方台面上，并整叠转动90°调整好方向，消减掉前面的四个动作，改为：拿板（0.2s），送入冲切区（0.5s），双手按启动键（0.5s），冲切（1s），拿板（0.8s），右转半身（1s），同时将冲好的板放在合格区（0.6s）。时间共计：0.2+0.5+1+0.5+1+0.8+1+0.6＝4.6s。一小时，我们可以冲切782次。</div><div> </div><div> 这样以来，不仅劳动的强度下降了（每个动作少转了一次身，少了一次双手作业转动板的动作），人的疲劳程度减轻了，而且，在同样的时间内，冲切的效率提升了70％。</div><div> </div><div> 从这个案例，我们可以看出，效率改善的实质，不是在肉体上、精神上提高强度与速度、也不是靠勉强的动作来提高效率，而是削除无价值的作业及不均匀、不平衡等现象，通过经济的、舒适的、安全的作业来提高效率及创造价值。</div><div> </div><div> 而且，在类似的改善过程中，我们不仅仅是提高了效率，还因为我们在生产的第一线，我们的每一位员工，参与类似这样点点滴滴的改善，接触和学到了经典工业工程IE（Industrial Engineering）中的布局分析、流程分析、动作分析、标准时间、快速换模等相关的知识。</div><div> </div><div> 那么，还等什么，让我们现在就开始吧。让我们不断推进改善，从实际里学习。让我们从本工序、从自身开始，提出改善事例。让我们不仅从细节上逐步完善我们的操作，最重要的是，让我们开始拓宽我们知识、提升我们能力的历程吧。</div>
